A Cloud Migration Roadmap for Mid-Sized Companies

Moving to the cloud is a business change as much as a technical one. A staged roadmap that controls cost, risk and downtime.

Cloud platforms offer resilience, scalability and access to modern services that are difficult to match on in-house servers. Yet many migrations overrun on cost or cause avoidable disruption. A staged roadmap keeps the programme under control.

Stage 1: Assess

  • Inventory applications, databases, integrations and dependencies.
  • Record current costs, performance baselines and pain points.
  • Classify data by sensitivity and regulatory requirements, including data residency.

Stage 2: Decide the approach for each workload

  • Rehost: move as-is for a quick win, optimise later.
  • Replatform: small changes such as moving to a managed database.
  • Refactor: redesign applications to use cloud-native services.
  • Replace: switch to a SaaS product.
  • Retire: switch off what is no longer needed.

Stage 3: Build the foundation

Set up accounts, identity and access management, network design, encryption, logging, backup policies and cost alerts before moving any production workload. This landing zone prevents security gaps and budget surprises later.

Stage 4: Migrate in waves

Start with low-risk applications to build confidence, then move business-critical systems with rehearsed cut-over plans, rollback steps and communication to users.

Stage 5: Optimise

  • Right-size servers based on actual usage.
  • Use reserved capacity or savings plans for steady workloads.
  • Automate start and stop schedules for non-production environments.
  • Review monthly bills with owners for each workload.

Common pitfalls

Underestimating data transfer time, ignoring licence implications, skipping performance testing and leaving no one accountable for cloud cost are the most frequent causes of trouble. Each is avoidable with planning.

A well-run migration leaves you with infrastructure that is more secure, better documented and easier to scale than the one you started with.
